AI agency Malaysia pricing: models, scope and a fair first quote

AI agency Malaysia pricing: models, scope and a fair first quote

How an AI agency in Malaysia prices its work, what each pricing model includes, and the proposal red flags to catch before you sign anything.

AI agency pricing in Malaysia: the short answer

An AI agency in Malaysia will usually price your project in one of four ways: a fixed-price build, a monthly retainer, a usage fee per conversation or outcome, or a setup fee plus a platform subscription. None of them is cheaper by nature. What decides the real cost is how much of the work is named on the quote, who pays the running costs that grow with volume, and whether you own what was built when the contract ends.

A fair first project is small, fixed in scope, priced with the build and the running cost on separate lines, and judged against one metric agreed before work starts.

The four pricing models you will be offered

A fixed-price build is a one-time fee for a defined result: an agent that answers and qualifies WhatsApp enquiries, say, connected to your calendar and CRM. It protects you from open-ended hours, but only if the scope is written down in detail. A vague scope turns every awkward case into a change request.

A monthly retainer buys a team's time to build, monitor and improve over months. It suits a company that wants several automations in sequence and has someone internal to set priorities. Without that person, a retainer drifts into meetings and small tweaks.

Usage pricing charges per conversation, per resolved ticket or per booked appointment. It looks aligned with your results, but it moves risk in both directions: a quiet month is cheap, a busy season is expensive, and the definition of a conversation or an outcome is set by the agency. Read that definition before anything else.

Setup plus subscription is the most common model for agencies that run their own platform. You pay to configure, then pay monthly for access. It is often the fastest route to launch, and also the one most likely to leave you renting a system you cannot move.

What belongs on the quote, and what is usually missing

A complete proposal names the discovery work, each system the agent connects to, the testing against your real past conversations, the escalation rules, the logging, and the handover. If a quote lists only a chat widget and a monthly fee, the hard half of the project is either missing or hidden in the next invoice.

The running costs deserve their own lines, because they change. WhatsApp is the clearest Malaysian example. According to Meta's developer documentation, the WhatsApp Business Platform moved to per-message pricing on 1 July 2025, and from 1 October 2026 Meta resumed charging for service messages beyond a free tier of 1,000 per business number each month, while utility templates sent inside the customer service window became chargeable again. An agency that priced a flat per-conversation fee before those changes is now absorbing costs it did not plan for, or passing them on. Ask which.

Tax is the other line that surprises buyers. According to PwC's Malaysian tax booklet, information technology services and consultancy services are taxable services, and service tax applies at 8 percent once a provider passes the RM500,000 registration threshold. Ask whether the quoted price includes service tax, and whether it is in ringgit or in a foreign currency that moves with the exchange rate.

AI agency Malaysia quotes: how to compare proposals

Put every proposal on the same page before you compare prices. Write down, for each one, the exact job the agent will do, the channels and systems it touches, whether it drafts for a person to approve or acts alone, which languages it must handle, and the volume it is priced for. Two quotes that differ by a factor of three often turn out to describe two different projects.

Then look at the year, not the launch. Add the build, twelve months of platform and usage fees, the pass-through costs such as model tokens and WhatsApp messages, and the hours of your own team needed to own the agent. A low setup fee with a heavy subscription can cost more by month nine than a higher fixed build with modest running costs.

Finally, check what happens at the end. You should receive the configuration, the prompts, the knowledge base, the integration code or workflow exports, and the logs. If leaving means rebuilding from nothing, the real price includes that rebuild.

A fair first project for a Malaysian SME is deliberately narrow: one job, one channel, two connected systems at most, drafting with approval before acting alone, and a review at sixty days against a number such as response time or booked calls. It is the cheapest way to learn whether an agency can deliver, and the version most likely to pay for itself.

Red flags in an AI agency proposal

  • A single price with no split between build and running cost. One of the two is being hidden, and it is usually the one that grows every month with your volume.
  • No written list of what the agent must refuse or hand to a person. That list is where customer trust is won or lost, and an agency that skips it has not thought about the cases that go wrong.
  • Usage pricing with an undefined unit. If a conversation or an outcome is not defined in the contract, the agency can redefine it later, and you will only notice on the invoice.
  • No ownership clause. Without written rights to the configuration, prompts, knowledge base and integrations, you are renting the system, and switching partner means starting again.
  • A demo built on invented questions. Ask for testing against your own past enquiries in English, Malay and mixed language, because that is what real customers will send.
  • No named owner and no review date. A project without a metric and a date to judge it becomes a monthly fee with no result attached.

AI agency Malaysia pricing: common questions

  • Is a retainer or a fixed price better for a first AI project? — For a first project, a fixed price for a narrow, written scope is usually safer, because it caps your risk while you learn how the agency works. A retainer makes sense later, once there is a list of automations and someone internal to prioritise them.
  • Who pays for WhatsApp messages and AI model usage? — It depends on the contract, so ask directly. Some agencies pass these costs through at cost, some bundle them into a per-conversation fee, and some mark them up. Since Meta changed its WhatsApp pricing in 2025 and again in October 2026, a bundled fee deserves a second look.
  • Does an AI agency quote in Malaysia include SST? — Not always. IT and consultancy services are taxable at 8 percent for registered providers, so confirm whether the figure is before or after service tax and in which currency it is billed.
  • How do I know if an AI agency quote is too low? — Check what is missing rather than what it costs. A low quote with no testing, no escalation rules, no logging and no ownership clause is not cheaper; the missing work arrives later as change requests or as a rebuild.
